Summary

Once the processes analysis has been made, the organization takes ahead a modernization process related to the business processes “from the perspective of the client, the control of the risk, transparency and from the efficiency and operative effectiveness”.

OBTAINED BENEFITS

  • Adaptability: The changes related to strategy, organization y operative are analyzed and designed of a more efficient way, the impacts either in the organization or in the clients are identified quickly and the necessary measures are adopted.
  • Monitoring and Control: All the process is observed and its critical factors are identified and managed.
  • Efficiency/Effectiveness: The used techniques allow to the improvement of the efficiency eliminating everything what it does not contribute to value to the process and effectiveness since the resources of one more a more objective way are assigned, obtaining a very important efficiency in the phase of definition and unfolds of the processes themselves.

PROBLEM DESCRIPTION

The main target of the directive equipment of the Galician Bank is the modernization and competitiveness.

The strategy of the bank in 2011 implies the continuous modernization, the renovation of the processes looking for the improvement of the efficiency, the attention to the client and a growth of the yield.

Therefore, the improvement of the efficiency and effectiveness and, in summary, the improvement of its internal organization and ways of work, constituted one of the high-priority axes to develop taking into account its impact in the wished transformation for the Organization and the image of quality associated to the brand.

To reach these objectives the following aspects or challenges were identified as essential ones to exceed:

  • To make the processes more efficient in terms of time, costs and resources
  • Identifying those activities/manual tasks that are expensive and little efficient in order to analyze their automatization.
  • To increase the Internal control and therefore to reduce the risks.
  • A greater approach to Client, through a greater quality, rapidity and slope of costs, which would result in a greater competitiveness.
  • To redefine the processes with greater impact in the Efficiency and Business.

SOLUTION DESCRIPTION

The project general objective was the definition of a diagnosis model and optimization of the processes of the Bank, custom-made and with the company’s vision and philosophy. This activity, in his first instances looked for to identify the 10 main processes with greater impact in the profit of the objectives that were initially defined. A detailed analysis of the main activities of each process was made, in order to obtain demonstrable ratios of efficiency and loads that allowed to make a substantial improvement in the efficiency and effectiveness of the processes.

La metodología utilizada requirió de la modelización de los procesos, el diseño de los casos de Uso en UML y el análisis en detalle de la carga de trabajo de las actividades. En concreto se realizaron las siguientes actividades:

  • Inventory of Map of Processes of SSCC.
  • Priorization of the 10 critical processes on the basis of Efficiency and business.
  • Modelling of the present processes (AS IS).
  • Analysis and statistical study of loads and results.
  • Proposals of improvements.
  • Modelling of the Processes Objective (TO BE), where the propose improvements approved by the Bank were considered.
  • Design of Kpi' s for the control and monitoring of the process.
